Turning early customer signals into data-driven product decisions

Karen Dolva wears many hats, not only did she found UX Lab & No Isolation, she’s now both Chief Product Officer and co-founder at BeCrystal, as well as the Chairwoman of the Board at Pilea. In a startup environment, product leadership is not only about roadmap decisions, it’s about making sense of limited signals, team ideas, early customer feedback, and fast-changing priorities.

The challenge: Making product decisions without enough data

Prior to Pilea, Karen had experienced firsthand how difficult truly data-driven product development can be.

In previous roles, collecting and structuring product insights required significant manual effort. Her team often spent too much time comparing initiatives or debating priorities without having clear evidence to support decisions.

“It’s incredibly expensive to be data-driven in product development,” Karen explains. “You end up spending a huge amount of time gathering information, mapping it and weighing initiatives against each other.”

The consequence is something many product teams recognize: decisions become influenced by the loudest or latest ideas in the room rather than real user signals.

“I’ve sat in too many board meetings where someone has an opinion about product direction and you simply don’t have the data to challenge it. You end up nodding along, even if you’re not convinced.”

The solution: A single place for product signals

BeCrystal started using Pilea at a very early stage, before they had organic customer feedback.

They fed Pilea with early interviews, surveys, and internal ideas. This allowed the team to build a growing knowledge base of product signals from day one.

“The most useful thing is that I can send all ideas and feedback from the team into Pilea and know they won’t disappear,” Karen says.

Today, nearly the entire team contributes feedback through tools they already use, including Slack. Instead of insights getting buried in conversations or meeting notes, everything is captured and structured.

“We’re in collection mode right now,” Karen explains. “We’ve done a lot of interviews and fed Pilea with that material. Now that real user feedback is starting to come in, we already have the foundation in place.”

Prioritizing what to build next is one of the hardest challenges in product development. Many frameworks exist, but they only work if teams have the right inputs.

Karen highlights that prioritization methods like “Shortest Weighted Job First” are useful, but they rely heavily on having reliable data.

That’s where Pilea changes the dynamic.

“Pilea makes it possible to prioritize with actual data instead of relying on feelings or egos,” she says.

For the BeCrystal team, the goal isn’t to decide what to build, they already know where they’re going. The challenge is determining what to build first and how fast to move.

By capturing feedback across interviews, team discussions, and customer interactions, Pilea helps them see patterns earlier and move forward with more confidence.

For a startup moving quickly, tools only work if they integrate into existing workflows. The right integrations are also essential. BeCrystal’s feedback flows into Pilea from sources like Slack, Hubspot, internal meetings, and customer tools.

“If it didn’t integrate with our tools, it wouldn’t make sense to use it,” Karen says.

Security and data privacy are also non-negotiable. Because BeCrystal works with highly sensitive customer data, only trusted platforms can become part of their stack.

“Even if we have safeguards that stop us from sending anything sensitive into Pilea, I need to trust that the system is safe. Data security and GDPR compliance are absolutely critical for us. The impact

Even in its early stage, Pilea has become a central place where product insights live. If the platform disappeared tomorrow, Karen says the team would immediately feel the gap.

“We’d have to start searching for another tool, or build some messy folder structure in Google Drive where things get lost.”

Instead, BeCrystal now has a growing system that ensures insights are captured, structured, and ready to inform product decisions.

As Karen summarizes:
